Most merchants know months before they act that they should switch payment provider. Fees crept up, authorisation rates are mediocre, support is slow, or a better local option appeared — but the switch keeps getting postponed, because the migration itself feels more dangerous than the problem it fixes. Nobody wants to be the reason checkout broke on a Friday.
That fear is rational. But most of it comes from how the integration was built, not from switching itself.
Why switching normally hurts
When your checkout talks directly to one provider’s API, that provider is wired into your codebase — its SDK, its webhook format, its error codes, its quirks. Replacing it means:
- Development work and a redeploy. A new integration, re-tested end to end, shipped to production.
- Webhook and reconciliation rework. The new provider signs callbacks differently and reports differently, so the plumbing that marks orders paid has to be rebuilt and re-verified.
- Recurring payments at risk. Stored agreements and tokens are tied to the old provider. If you sell subscriptions or hosting, renewals can silently break during the cut-over.
- A risky big-bang cut-over. Flip everything at once and hope, because running the old and new side by side wasn’t designed for.
None of that is about the new provider being hard. It’s about your checkout being married to the old one.
How to switch safely
Whatever your setup, the safe pattern is the same:
- Add the new provider alongside the old one — never remove the old until the new is proven.
- Test the full flow in sandbox — payment, webhook, refund, and (if you use them) a renewal.
- Move a slice of traffic first, watch authorisation and settlement, then widen.
- Keep the old provider live until in-flight payments and recent tokens have aged out, so nothing drops mid-cycle.
The hard part is step 1: with a direct integration, “add the new provider alongside” is itself a build.
